Twilio's planned retirement of Programmable Video set a non-negotiable deadline, and the replacement had to fix existing problems, not just carry them over.
Twilio's announced retirement of Programmable Video meant the platform's critical video infrastructure had to move to Agora before the proposed cutoff, with no fallback if the migration slipped.
The Twilio integration already had latency and lag issues degrading call quality, so the migration wasn't a like-for-like swap. Any replacement had to resolve those problems, not replicate them.
A meaningful share of active users were on older devices and outdated app versions that couldn't support the latest SDK releases. Leaving them behind would work against the platform's accessibility mission.
Video conferencing lived almost entirely in the Flutter frontend for mobile and web. Any SDK change had to integrate without breaking existing UI patterns or workflows, while touching the .NET backend as little as possible.

Before writing any integration code, we reviewed the platform's application architecture to understand every dependency and integration point, then validated Agora SDK compatibility across the full device and app version matrix in active use.
The core of the migration was integrating Agora's SDK into the Flutter frontend for both the mobile app and WebView components. We worked through Agora's documentation to map every function and method needed to replicate and improve on the existing Twilio implementation, keeping the video experience aligned with the UI patterns and workflows users already knew. On the backend, the .NET layer needed only minimal changes: updated appointment status handling, session tracking logic, and communication protocol compatibility for Agora's requirements.
The migration was also a chance to fix problems baked into the original Twilio integration rather than carry them forward. We resolved the latency and lag issues that had been degrading call quality, bringing video and audio performance in line with industry-standard teleconferencing tools, and eliminated the inconsistencies that had previously created different experiences between mobile and web users.
Legacy device and version coverage required mapping every scenario where older hardware or outdated app versions couldn't support current Agora SDK features, then building fallback prompts and clear "unavailable on this device" messaging before any integration code was written. Agora's documentation covered standard use cases well but left gaps for multi-platform Flutter implementations, which meant direct experimentation and close review of SDK behavior across mobile and WebView contexts. Because video conferencing was built almost entirely in the frontend, the integration also had to stay transparent to users: not a new experience, just a better one, without disrupting the workflows they already relied on.
